Coordinating complexity in the renovation of the lock Rozenburgsesluis

5 may min.

Infrastructure projects require precision, collaboration and the ability to manage complexity in dynamic environments. At the Rozenburgsesluis, these elements come together in a large-scale renovation project led by Havenbedrijf Rotterdam N.V., in collaboration with Vialis and supported by TMC.

At the heart of this project is Roza Ayad, BIM Manager at TMC, who plays a key role in aligning teams, systems and disciplines to ensure a smooth and future-proof delivery.

Bringing design and execution together

The renovation of the Rozenburg Lock is a complex operation with a clear objective. The lock must remain reliable and operational for decades to come. As Jeffrie Berg, Technical Manager on the project, explains: “We have been commissioned by the Port Authority to carry out the renovation of the Rozenburgsesluis. The scope includes replacing the entire control and operating systems, as well as the electrical installations to ensure the lock remains operational for another 50 years.”

Within this context, the project requires close coordination between design and execution. Jeffrie continues: “As a Technical Manager, I fulfill a role where design and execution come together. Together with the Project Manager and the Process Control Manager, we handle the day-to-day management of the project.”

Managing complexity through BIM

As BIM Manager, Roza Ayad is responsible for overseeing the coordination of the project. Her role is essential in ensuring that all disciplines work together seamlessly. “As a BIM manager, I’m responsible for my team, which involves a lot of clash detections, checking the models, checking the drawings and bringing all the disciplines together,” she explains. “Making sure that everything gets done on time according to planning.”

By using Building Information Modelling, the team is able to identify potential conflicts early in the process and maintain alignment across all stakeholders. This not only improves efficiency but also reduces risks during execution.

Operating in a live environment

One of the defining aspects of this project is the environment in which it takes place. The Rozenburg Lock is a critical piece of infrastructure that must remain accessible throughout the renovation. Roza explains the challenge: “We face multiple challenges here. One of them is the environment. People are walking around, there is traffic, and movement over the bridges must be maintained at all times.”

This requires careful planning and coordination. If the north side of the lock is closed, the south side must be open. And when the south side is done, the other bridge must be open at all times. Balancing ongoing operations with construction activities demands a high level of precision and collaboration across all teams involved.

Collaboration as a key to success

Despite the complexity, the project is defined by strong teamwork and shared commitment. For Roza, this is what makes the project particularly rewarding. “What I enjoy the most is to see the whole team coming together,” she says. “It’s a challenging project, but that’s what makes it very enjoyable." The project stands as a strong example of how digital expertise, collaboration and on-site execution come together to modernize critical infrastructure.

At TMC, this reflects the essence of employeneurship. By combining technical expertise with ownership and collaboration, employeneurs like Roza and Ahmet contribute directly to impactful projects that shape the infrastructure of tomorrow.
